How Wedding Weekender Automated Its Entire Rental-to-Film Lifecycle and Scaled 145% Through Peak Season

The challenge
Before Flow Digital, a prior contractor had spent roughly a month trying to wire Wedding Weekender's booking system to its project board and shipping platform, and never delivered a working result. What remained was a brittle web of automations that created more problems than it solved.
Duplicates piling up, orders going missing

The booking system fired its events twice, within milliseconds of each other, so the project board treated a single new order as two. Over time those phantom duplicates inflated the board to roughly 4,500 items against only ~1,700 real orders, until it slammed into their software's limit on how many items they could track.
At the same time, other orders never reached the shipping queue at all, because the integration only moved forward and the historical backlog was never loaded.
A lifecycle held together by hand
Beyond the broken sync, nearly every step of the customer journey depended on someone remembering to do it. Shipping confirmations, package-received check-ins, and footage-ready notices often went out late or not at all, leaving customers, many of them anxious brides in their wedding month, chasing the team for basic updates.
Late equipment returns were just as fragile. Camcorders had to come back fast to be re-rented, but the team had no reliable way to flag a package that had not been dropped off. Editor capacity lived in people's heads: as the roster grew toward a target of 50 editors at a time, no one could see who was at capacity, or which projects were accepted, and briefs sometimes sat for a week with no response. Shipping labels were selected one order at a time, and inventory forecasting meant exporting data into spreadsheets and reconfiguring it by hand.
The solution
One connected system that runs the whole journey, from first booking to finished film
We treated Wedding Weekender's problems not as separate fires to fight, but as one connected journey. Booqable already held every order, payment, and customer, so we made it the backbone and built the rest of the lifecycle to follow it, orchestrated through Zapier. We inherited just two order-sync Zaps from the previous setup, then expanded the Zapier workflows to run the rest of the lifecycle: shipping and tracking updates, footage-ready delivery, late-return reminders, editor briefs, internal Slack alerts, and the registry gift-card flow.
What now runs on autopilot
- Gear ships: the customer automatically gets a tracking email
- A package comes back: a personalized "we've safely received your footage" check-in goes out on its own
- A rental goes overdue: the customer gets a reminder and the order is flagged for the team
- Footage is ready: the editor drops it in one Google Drive folder and the customer is emailed the link, with nothing to update by hand
- An editor is assigned: the brief sends itself with accept and decline buttons, and a decline instantly re-routes the project
- A gift card sells on The Knot: the code is created and the confirmation email sends, with no one touching it
How we got there
No more duplicates, nothing missing. We rebuilt and stabilized the two inherited syncs so every order lands once and cleanly, then recovered the historical orders the old setup had silently dropped. The duplicate pile-up stopped, and the missing orders came back.
Every customer kept in the loop. The check-ins the team could never reliably find time for now send themselves through Resend at each moment that matters, roughly 350 a week and more than 2,300 to date. Couples stop chasing the team for updates, and the "where's my order?" emails fall away.
Editors briefed and tracked without the juggling. A live directory shows who is available or at capacity, briefs go out with one-click accept or decline, and payments track themselves, so projects never sit in limbo waiting on a reply. Handoffs that used to take about a week now clear in a day.
Shipping a whole queue at once. The shipping lead now selects a batch of orders in ShipStation and prints labels in one go, instead of opening every order by hand, and the same cleanup reconciled ~184 missing orders and 18 return labels in a single pass.
Hands-off registry fulfillment. When Wedding Weekender joined The Knot's registry, we built and launched the full gift-card flow, so a registry order creates its own code and sends its own confirmation with no staff involvement, ready to capture sales as they come.
Built to hold at scale. As volume climbed into peak season, we kept that automation backbone optimized for reliability and cost, moving the heaviest, highest-volume workflows onto the most dependable, most cost-efficient setup, so it kept running dependably and affordably instead of straining under its own volume.

The biggest reliability win was not clever automation, it was taking a job off the team's plate: remembering to update the project management board. The old flow stalled whenever someone forgot to mark footage "organized," and a customer's delivery stalled with it. Now the system keys off the work the team is already doing, so the email and the status update just happen, with no mental checklist and nothing slipping through the cracks. And because Wedding Weekender is an AI-forward team, the build was made to match: it uses AI where it genuinely adds value and dependable, predictable logic everywhere reliability matters most, so nothing critical ever rests on a guess.
The results
The system's impact on Wedding Weekender's growth operations
Before this work, Wedding Weekender's systems set the ceiling on how fast it could grow. Now the lifecycle runs on its own, and the team has absorbed volume that would have buried the old setup.
When 100-plus weddings landed in a single weekend and over 20 memory cards a day poured in, the operation kept moving.
Through the spring ramp, the automation let the team process more than twice the monthly order volume without adding anyone: rentals climbed from 119 in March to 292 in May, and the order value moving through the system grew 173%.
Then peak season arrived, and the full lifecycle held: by June, 400-plus rentals in a single month, about a hundred weddings a weekend. Orders syncing, labels batching, footage links and customer emails sending themselves, late returns flagged, and editor briefs routed, all without the pipeline buckling the way the old one would have.
